Where should free shipping kick in — without losing money?

A margin-aware free-shipping threshold calculator, built on the fictional Northstar Outfitters order history. It models the three groups a threshold actually moves — orders you now subsidise, orders that nudge their basket up, and the conversion lift free shipping buys — then finds the threshold that maximises contribution, shows the conversion lift you'd need to break even, and contrasts the flattering "revenue uplift" story with the real number. The threshold is a margin decision, not a round number, and the answer is only as good as the two behaviour assumptions — so they're controls, shown with their sensitivity.
